The objective is response discipline, not more messages

If leads arrive faster than salespeople can triage them, automation can reduce the time to acknowledgement and make ownership explicit. It should not impersonate a salesperson through an endless AI conversation.

A good first system captures the enquiry, normalizes the fields, checks obvious fit criteria, acknowledges receipt, assigns an owner and starts a timer for human follow-up.

A clean lead pipeline

Keep the first version boring.

  • Capture lead source and original message
  • Normalize company, location, product and quantity fields when available
  • Apply deterministic territory / product rules first
  • Use AI only for unstructured classification or summarization
  • Create or update CRM record
  • Send a short acknowledgement
  • Assign salesperson and escalate if untouched

Where AI actually helps

Free-text enquiries can be messy. An LLM can summarize what the buyer is asking for, classify product family and flag missing information. But price, credit, promised delivery and other commercial commitments should remain under explicit business rules and human authority unless the business has a very controlled use case.

Measure the system on sales outcomes

Track median first-response time, percentage of leads assigned correctly, percentage requiring reclassification, untouched leads after the SLA and eventual qualified-opportunity rate. “Number of AI messages sent” is not a useful KPI.
